Speed Without Custody Turns AI Into a Liability Generator
Someone will paste a customer email into ChatGPT, get a clean response, ship it, and then act surprised when legal asks where that answer came from and sales asks why it contradicts the last three “approved” messages living in docs, tickets, and someone’s personal Notion page. That’s not an AI problem. It’s a workflow custody problem.
No one owns it.
ChatGPT is now the unofficial middleware layer between systems that refuse to agree on reality: CRM notes, support transcripts, product announcements, pricing exceptions, and the tribal knowledge hiding in internal chat. Teams aren’t “using AI,” they’re routing decisions through a black box because it’s faster than aligning processes, and because nobody gets promoted for naming a source of truth that other departments will actually respect.
Speed wins. Then it bills you.
The automation strategy that works is brutally unsexy: treat ChatGPT like an interface, not a brain. Put it behind controlled inputs and explicit outputs. You don’t “ask it” to answer customers; you feed it approved snippets, current policy, and account context, then force it to return structured drafts that are reviewable, logged, and traceable to the exact versions of the underlying docs.
No trace, no trust.
The pattern is emerging in competent orgs: ChatGPT sits in the middle of a gated workflow. Trigger comes from a ticket or CRM event. Context is assembled from designated systems with versioned artifacts. The model generates a draft plus citations and risk flags. A human approves or escalates. The final message writes back to the system of record with the full audit trail.
Workflows, not vibes.
If your ChatGPT usage isn’t producing logs, diffs, and ownership boundaries, you’re not automating. You’re outsourcing accountability to autocomplete and calling it strategy.
Automate incident responses with governed AI inputs
It’s 8:47 a.m. and the DevOps engineer on call already has that tight feeling in the chest. A customer’s integration is timing out. Support has a ticket. Sales is in a Slack thread promising an ETA. Product swears nothing changed. Meanwhile the incident channel is a blender of guesses.
So they do what everyone does now. Paste the ticket into ChatGPT. Ask for a reply and a root-cause hypothesis. It produces something confident: “Likely a rate limit regression in v2.3; advise retry with exponential backoff.” Sounds plausible. It ships. Support forwards it. Sales repeats it. Two hours later you learn the truth: it was a misconfigured WAF rule rolled out by security at 2 a.m. No v2.3 regression. No backoff needed. Just a policy rollback. Now you’ve told a customer to change their code for your own internal configuration mistake. Great.
Who owns that answer?
Here’s what the better version looks like, and it’s boring on purpose. The moment the ticket hits “P1,” an automation grabs context only from defined places: current status page, last deploy notes, recent config changes, the customer’s account limits, and the approved incident comms templates. ChatGPT only drafts within those constraints. Output is structured: customer message draft, suspected cause ranked with evidence links, and a “needs human check” flag when the data conflicts. The engineer approves, or escalates to security if WAF changes are detected. The final message is posted back into the ticket with attached sources and timestamps. No copy-paste archaeology later.
The hurdle is always the same: teams try to make the model smarter instead of making the inputs governable. They fine-tune prompts. They add more plugins. They let it browse internal chat. And then one stale doc, one forgotten runbook, one “temporary” pricing exception turns the whole thing into a liability generator.
You don’t need a genius model. You need custody. And you need the discipline to accept that “fast” without traceability is just “fast” at making contradictions permanent.
Make AI outputs defensible by enforcing source receipts
Contrarian take: the goal is not to make AI safer. The goal is to make humans stop freelancing reality.
Most teams think their AI risk lives inside the model. I think the risk lives inside the org chart. If we are honest, the reason ChatGPT became the middleware is because it let everyone bypass the slow, political work of agreeing on what is true. We treat truth like a negotiation, so we get answers like negotiations: inconsistent, untraceable, and conveniently deniable.
So here is the uncomfortable bet I would make: the companies that win won’t be the ones with the best prompts. They will be the ones willing to be disliked for enforcing custody. Someone has to say, this ticket reply does not ship unless it is grounded in these sources, in these versions, with these owners. That is not an AI policy. That is a power move. And it is what creates trust.
If I were doing this inside our business, I would start by picking one high pain workflow and putting a hard gate on it. Pick support, renewals, or incident comms. Define three to five approved inputs. Make them boring. Assign an owner to each. Then force every AI draft to return two things: a message and a receipt. If it cannot produce the receipt, it cannot produce the message. People will complain. Let them. Complaints are just the sound of ambiguity losing.
Business idea: build a small tool called Receipt Layer. It plugs into Zendesk and Salesforce. It pulls only from whitelisted sources, snapshots them, and hands the model a sealed context pack. Output comes back as a draft plus a trace bundle: source links, version hashes, and a contradiction alert when two artifacts disagree. The killer feature is not generation. It is blame prevention. When legal asks where the answer came from, you do not point at the model. You point at the receipt.
