They pull the repo into Cursor, not because it will magically diagnose production, but because the work is scattered: Terraform variables, Helm templates, a Node service, and a test suite that fails only in CI. Cursor chat gets pointed at the failing job log and the specific files. It proposes a small diff: tighten a timeout, update a retry backoff, adjust one flaky integration test. Not a monolith. Three chunks. The engineer can accept one, reject one, and ask for a safer alternative on the third.
Then the hurdle hits. Cursor “helpfully” updates a dozen files to “standardize” environment variable names, and suddenly the diff is 600 lines. The change might even be correct, but it’s unreviewable at 10 a.m. with production on fire. So they revert the assistant’s broad refactor, pin the scope, and force a constraint: only touch these two modules, don’t rename anything, keep behavior identical except for the timeout. Governance isn’t a policy document. It’s a habit under stress.
By noon, they’ve got a narrow patch and a test that reproduces the CI-only failure locally. The real win isn’t speed typing, it’s reducing the cognitive tax of hopping across layers while staying honest about what changed.
But here’s the uncomfortable question: if a tool can write the fix, who owns the reasoning when the next incident happens?

We keep shopping for “smarter” code assistants like the problem is keystrokes. But the failure mode in that incident was coordination. Nobody could say what the deploy meant, which change mattered, or why a rollback was unsafe. Cursor, Copilot, ChatGPT, pick your poison. If your team treats diffs like a byproduct instead of a decision record, the tool just accelerates the part where you lose the plot.
If I were implementing this inside our own business, I would start with a boring constraint that feels almost hostile to productivity: AI output is not accepted unless it is paired with intent. Not a novel. Two sentences in the PR that state what must remain true and what is allowed to change. Behavior identical except for timeout. Touch only these modules. No renames. Then we enforce it with a checklist and a small gate in CI that fails when the PR description is empty or when file changes exceed a declared scope. That sounds annoying, until you are on call and grateful that someone left you a map.
Business idea: build a tool that sits between the editor and GitHub called Diff Budget. It watches what your assistant is doing and negotiates with it. You declare a budget like 3 files, 80 lines, no identifier renames. The tool measures the diff live, highlights scope violations, and forces the model to propose smaller chunks with a rationale tied to each chunk. Not “here is the patch,” but “here is the smallest change that moves p95 back under target, and here is what I refused to touch.”
The twist is pricing. Sell it to teams that have compliance pressure and on-call pain, not to people who want clever autocomplete. The pitch is not speed. It is fewer unreviewable changes and fewer 2 a.m. blame spirals. When the next incident hits, ownership is not a feeling. It is written down.
