This playbook builds a single source of operational truth for KPI reviews by wiring your data capture, definition control, and narrative output into one repeatable loop using Airtable, n8n, and Perplexity.

Outcome: every Monday, a metrics packet generates itself with locked definitions, anomaly callouts, and links back to the raw rows.

System roles:
Airtable is the canonical KPI ledger: one table for metric definitions (owner, formula, source system, freshness SLA), one table for daily snapshots (metric_id, date, value, segment, source_url), and one table for review notes (decision, action item, due date, assignee).
n8n is the conductor: scheduled pulls, transforms, validation checks, and write-backs. No heroics, just pipelines.
Perplexity is the analyst: it reads the latest snapshot plus the prior 4–8 weeks, then drafts a terse “what moved, why it might be wrong, what to check” brief with citations to your internal links.

Workflow:
1) Instrument the definition table first. If a metric has no owner and formula, it doesn’t get reviewed. Hard rule.
2) In n8n, create connectors to your sources (Stripe, GA4, Postgres, ad platforms). Normalize into a single snapshot schema and write to Airtable daily.
3) Add a validation step: freshness checks, null thresholds, and “definition drift” detection (if query text or filter set changed, flag it).
4) Monday 6am: n8n compiles a review bundle (current week vs. baseline), sends it to Perplexity for analysis, and saves the narrative back into Airtable as the meeting doc.
5) During the review, decisions and action items are written into the same record. Next week, Perplexity compares what you said you’d do with what happened.

Maya runs growth at a subscription app. Every Monday used to start the same way. Someone drops three screenshots in Slack. Then the friction hits. Last week, a contractor “optimized” the pipeline. They cached a GA4 report in n8n to speed it up and forgot to include the date parameter. So every day’s trial count is the same number. Looks stable. Comforting. Wrong. The freshness check passes because rows exist. The null threshold passes because nothing is null. Only the definition drift check catches it because the request payload changed and the query text hash no longer matches the definition record. Flagged. Ugly red badge.

Maya brings that into the review. Not the KPI. The process. “Do we trust anything downstream if upstream can quietly freeze?” No clean answer. Just a decision recorded in Airtable: remove caching, add a variance check (if value repeats 3 days, alert), assign it to DevOps with a due date.

Next Monday, Perplexity doesn’t just report movement. It asks whether the fix happened. And whether the numbers started moving again.

Here’s the part people don’t say out loud: this workflow isn’t a “metrics playbook,” it’s a product waiting to happen. If you’ve ever tried to roll this out inside a real company, you know the hard part isn’t n8n or Airtable. It’s getting definitions to stay locked, getting source connectors to stop silently changing behavior, and getting reviews to create accountability without turning into a compliance ritual.

If we were turning this into a SaaS, the killer feature isn’t the Monday packet. Everyone can generate a doc. The killer feature is definition enforcement plus drift detection as a first-class object. Think: a “metric contract” layer that sits between your sources and your dashboards. It stores the query, the filters, the segment rules, the freshness SLA, and a hash of the expected request payload. Anytime something upstream changes (a GA4 mapping, a Stripe field, a cached report missing a parameter), it doesn’t just flag “data issue.” It tells you what changed, where, and who owns the fix.

Then you price it like it actually saves money. Teams pay for trust. You sell it to growth, finance, and data leaders who are tired of performing certainty in front of execs. The wedge is operational: replace the weekly KPI deck and the Slack screenshot war. The expansion is governance: approval workflows for definition edits, audit trails for who changed what, and automated “metrics freeze” rules before board reporting.

The integration story matters. Airtable is approachable, but real companies eventually want Snowflake/BigQuery as the ledger, plus Slack/Jira for action items. So the product needs to be a thin control plane: connect sources, register metrics, validate snapshots, generate narratives, and push decisions into whatever system runs work.

Perplexity (or any LLM) becomes the voice, not the brain. The brain is the contracts, the drift alarms, and the back-links to raw rows that let someone argue with facts instead of screenshots. That’s the thing people will renew for.
